The Automation Readiness Brief
A diagnostic for mid-market operations leaders

Automation does not fix a process. It makes the process permanent.

Whatever your process does today — including the parts nobody documented, the exceptions handled by whoever was available, and the steps that only work because someone remembers to check — automation will do faster, at scale, and without asking. Readiness is not a feeling. It is measurable, on five dimensions, against a threshold.

The five dimensions

score yourself

Read each dimension and place your target process on the scale. Be honest rather than generous — the cost of overestimating readiness is paid later, in an implementation that cannot be defended.

Definition

Does the process exist outside the people who run it?

Below the line: the answer to "how does this work?" changes depending on who you ask. Documentation exists, but it describes an older version, or an aspirational one.

Consistency

Does it run the same way every time?

Below the line: exceptions are the norm, not the exception. Steps get skipped when volume is high. Two capable people produce two different outcomes from the same input.

Data structure

Can a system read your inputs without a human interpreting them first?

Below the line: the critical information lives in email threads, PDFs, free-text notes and one person's spreadsheet. Owning software is not the same as having structured data.

Measurement

Do you know what this process costs you today?

Below the line: no baseline for cycle time, error rate or labour cost. Without one, "it's working" is an opinion — and so is any ROI you present to the board.

Ownership

When the process fails, whose decision is it?

Below the line: exceptions escalate by relationship rather than by rule. An automated system has no relationships — it needs the decision rights written down before it can act on them.
Where mid-market operations typically sit Automation-ready range The threshold
If you sit left of the line
You are not ready — and that is the common case.

It is not a failing. It is the ordinary state of a company that grew faster than it documented. The cost of proceeding anyway is a project that cannot be measured, defended, or corrected.

If you sit right of the line
You are ready — for this process only.

Readiness is assessed per process, not per company. Being ready for one workflow says nothing about the next one, and the gap between two processes in the same business is often wider than the gap between two businesses.

BPMNx

Every SEMEAI engagement produces a client-owned process model in BPMNx — our extension of the BPMN 2.0 standard for agent-operated steps. It is the artifact that proves readiness, and the specification your implementation is built from.
